Most factory websites will send you a "request a quote" form and never give you a straight number. I've run a shuttlecock factory for 25 years, and I'd rather you know the numbers before we talk so you can budget realistically.
Here's what it actually costs to go from "I have an idea for a badminton brand" to "the product is in my warehouse, ready to sell."
Scenario 1: The Small Test Run (500 Tubes)
This is what I recommend for most first-time brand owners. You're not committing to a container โ you're testing the market with a manageable quantity.
| Cost Item | Low | High | Notes |
|---|---|---|---|
| Shuttlecocks (match grade, goose feather) | $6,000 | $10,000 | 500 tubes ร $12-20/dozen. Price depends on feather grade and cork type. |
| Custom tube printing (plates + print) | $400 | $800 | One-time plate fee $200-400, plus per-tube printing cost. |
| Cork label customization | $100 | $300 | Logo stamping or sticker on each cork base. |
| Sea freight (to EU/US) | $600 | $1,200 | LCL (less than container load). One pallet, roughly 0.5-1 CBM. |
| Customs duty + broker fees | $300 | $800 | Varies by country. EU typically 4.7% on sporting goods. |
| TOTAL | $7,400 | $13,100 |
Per-tube landed cost: $14.80 โ $26.20
Viable retail price: $25 โ $40/dozen (retailers typically mark up 50-70%)
At 500 tubes, you're not getting rich. But you're validating the market. If you sell through in 3 months, you know you have something. If they sit in your garage for a year, you know you picked the wrong market or the wrong price point.
Scenario 2: The Real Launch (2,000 Tubes)
This is where unit economics start to work. Your per-unit cost drops because the fixed costs (plate fees, freight setup) get spread across more tubes.
| Cost Item | Low | High |
|---|---|---|
| Shuttlecocks (2,000 tubes) | $20,000 | $36,000 |
| Custom tube printing | $400 | $800 |
| Cork label customization | $100 | $300 |
| Sea freight (LCL, ~3-4 CBM) | $1,500 | $2,500 |
| Customs + broker | $600 | $1,200 |
| TOTAL | $22,600 | $40,800 |
Per-tube landed cost: $11.30 โ $20.40
At these prices, you can sell at $18-35/dozen retail and still make 30-40% gross margin โ which is viable for a sustainable business.
Scenario 3: Full Container (10,000+ Tubes)
This is the scale where you're competing with established brands. Your freight cost per tube drops dramatically because you're paying for a full 20GP container ($2,500-4,000 to EU/US), not a share of one.
At this volume, your landed cost can drop to $8-14/dozen for match-grade shuttlecocks. Most of our clients who've reached this scale started at 500-2,000 tubes and reinvested profits for 2-3 years.
Hidden Costs Most People Forget
- Samples (2-3 rounds): Budget $200-500 for sample production and DHL shipping. Most clients need 2-3 sample rounds before approving production.
- Third-party inspection: $300-500 per inspection. For your first order, I strongly recommend hiring an independent inspector (SGS, Bureau Veritas, or similar).
- Product liability insurance: If you're selling in the EU or US, expect $500-2,000/year depending on coverage.
- Warehousing: 2,000 tubes is about 4-5 pallets. If you don't have warehouse space, factor in $200-500/month for 3PL storage.
How to Keep Your Start-Up Costs Low
1. Start with match grade, not tournament grade. The quality difference is real, but 80% of recreational players can't tell the difference in a blind test. Match grade gives you enough credibility to start building a brand.
2. Use standard tube specs. 42mm diameter, 4-ply Kraft paper, standard cap. Custom tube dimensions add tooling costs and push your timeline out by 2-3 weeks.
3. Ship LCL, not air. Yes, air freight gets your product in 5-7 days. It also costs 4x sea freight. Unless you have a tournament contract with a hard deadline, sea freight is the right call.
